The Welcome Feedback Model

🚪

Knock — Check yourself, then ask permission. Make the topic clear and give the other person autonomy over when to talk.

💬

Talk — Describe the specific behavior (what you saw or heard — bottom of the ladder) and its impact (so what).

🔒

Lock — Stay curious. Get on the same page, calibrate expectations, and commit to next steps together.

Practice giving feedback that actually lands

Work through a real workplace scenario using the Welcome Feedback Model by Scarlet Spark. Claude will coach you at each stage.

Missing deadlines
A colleague has missed three project deadlines this month, causing you to rush your own work.
Too much oversight
Your manager reviews your work before it goes anywhere and asks to be CC'd on every email. You want to give them feedback about it.
Great 1-1 meetings
Your colleague runs exceptional one-on-ones — always asking how you're doing and remembering what you've shared.
Inclusive introductions
A team member always introduces new people warmly and makes everyone feel welcome at events.
✏️ Use your own scenario
Describe a real feedback situation you're facing and practice with that instead.

🤖 This game is AI-powered and can make mistakes. Use the coaching as a helpful guide, not the final word.

The Ladder of Inference

Before you give feedback, make sure you're at the bottom of the ladder

The Ladder of Inference describes how our minds move from a raw observation all the way up to a strong belief or judgement — often in seconds, without us noticing. Great feedback stays at the bottom rung: the specific thing you saw or heard, with no interpretation added.

🔴 Belief / judgement
🟠 Assumption
🟡 Interpretation
🟢 Observable data
← stay here

Example: someone crosses their arms

🔴 Belief: "They are a toxic person."
🟠 Assumption: "They are a judgemental person."
🟡 Interpretation: "They are judging me."
🟢 Data: "They crossed their arms."

Your task

Which of these statements is at the bottom of the ladder — the specific behavior you can see or hear, with no inferences or judgements added?
